FIELD GUIDE 23Retention5 min read

The referral scripts

The gap between customers who would refer you and customers who actually do is enormous, and it is almost entirely a mechanics problem.

Referral is the highest-converting channel almost every service business has, and the least managed. The reason is not reluctance. Ask a happy customer whether they would recommend you and most say yes immediately. Then nothing happens, because nothing was made easy.

ON THE FAMOUS 83% AND 29% FIGURES

The widely quoted claim that 83% of satisfied customers are willing to refer while only 29% do is attributed to Texas Tech and to Advisor Impact in different retellings, and we could not establish a single primary source for it. We have not built this guide on it. The gap is real and you can verify it in your own business in about five minutes: ask ten past customers whether they would recommend you, then check how many referrals you actually received last year.

The three reasons referrals do not happen

  1. Nobody asked

The single largest cause. Owners assume asking is presumptuous. Customers experience it as a normal request from a business they like.

  2. They did not know what you wanted

"Recommend us to anyone" is unanswerable. Nobody can think of "anyone". A specific prompt gets a specific name.

  3. There was nothing to pass on

The moment of referral is a conversation between two other people, and you are not in it. Give your customer something forwardable.

The ask, at the right moment

Ask when they have just expressed satisfaction: after a compliment, after a good review, at the end of a job that went well. Never in the same breath as an invoice.

In person, after a compliment
That is really good to hear, thank you.

Actually, can I ask you something? Most of our work comes from people passing our name on. Do you know anyone else with [THE SAME PROBLEM]?

No pressure at all if not.
After they leave a good review
Thanks so much for the review [FIRST NAME], it genuinely helps.

If you ever hear of anyone needing [THE SERVICE], we would be glad of the introduction. I will send you our details in a format that is easy to forward.
THE SPECIFIC PROMPT

"Do you know anyone with [the same problem]?" outperforms "do you know anyone who needs us?" by a wide margin, because it gives the brain something concrete to search for. Name the situation, not the service.

The forwardable thing

Give them something they can paste into a message without writing anything themselves. This single step is where most referral schemes quietly fail.

The forwardable message, send this to your customer
Here is something easy to forward if it ever comes up:

"These are the people who did our [JOB]. [BUSINESS NAME], [PHONE]. Turned up when they said, did what they said, no surprises on the bill."

Closing the loop

  • Thank the referrer the same day you hear about it, before you know whether it converts.
  • Tell them what happened afterwards. People refer again when they learn it went well.
  • A small unexpected thank-you afterwards works far better than an advertised reward scheme.
  • Track where every enquiry came from, so you actually know who is referring you.
  • If you offer any reward, check your sector’s rules. Regulated professions, healthcare and financial services have specific restrictions on referral incentives.
REWARD SCHEMES ARE USUALLY THE WRONG LEVER

Formal referral programmes tend to underperform in local service businesses because they reframe a relationship favour as a transaction. Ask well, make it easy to forward, and thank people properly. That beats a discount code in most cases.

FIG. 03 · SOURCES, CHECKED 2 AUGUST 2026

Every number above was traced to its primary source before publication. Where a widely repeated figure could not be verified at the source, it was cut rather than repeated.

  1. UnverifiedThe 83% willing / 29% actually refer figures Attributed variously to Texas Tech University and to Advisor Impact. No single primary source could be established on 2 August 2026, so this guide does not rely on them. The self-check in the opening note replaces them.
  2. VerifiedOwn-data method Referral share is measurable directly from your own enquiry source tracking, which is more reliable than any published average.

Ask, then make it forwardable

Two changes, neither of which costs anything: a specific ask at the right moment, and a message they can paste. That is the entire mechanism most businesses are missing.
